Why is my trade business busy but not profitable?

Short answer: because revenue isn't profit, and being busy hides the leaks. You're covering costs on jobs that quietly lose money, and the workload stops you seeing it. Fix the margin before you chase more work.

The most common thing I hear from trade owners: I'm flat out but I don't know where the money goes. You can be the busiest bloke in town and still be broke. Here's why.

Revenue is vanity, profit is what you keep

The number that gets bragged about at the pub is turnover. The number that pays your mortgage is what's left after everything's paid. They're not the same, and chasing the first one while ignoring the second is how good businesses go backwards.

The leaks that hide behind 'busy'

Being busy is not the same as being profitable. The workload is often what's hiding the problem.

How to find your leaks

  1. Work out your gross margin per job, not just revenue.
  2. Track billable hours against paid hours.
  3. Check your debtors: who owes you and how old is it.
  4. Compare your pricing against your true cost.
  5. Reprice or kill the jobs that consistently lose money.

Fix margin before you chase growth

Growth for its own sake just makes a leaky bucket bigger. A smaller, more profitable business beats a big, broke one every time. Plug the leaks first, then scale what's actually working.

Why is my business busy but broke?

Almost always because jobs are underpriced and money is leaking through non-billable time, unbilled work and rework. Being busy hides it rather than fixing it.

What's a healthy net profit for a trade business?

It varies by trade and model, but if you can't tell me your net profit at all, that's the first problem. Know it, track it monthly, and aim to grow the margin, not just the revenue.

Should I take on more work to fix cash flow?

Usually no. More work at a broken margin just loses money faster. Fix pricing and the leaks first, then grow.
